Sustained adoption doesn’t start after onboarding—it starts during it.
Most companies think of onboarding as the finish line for activation. In reality, it’s the beginning of the adoption journey. And more often than not, that journey stalls before it even begins.
Companies often struggle to achieve time-to-value and true product adoption during onboarding. The result? A reactive CS approach post-onboarding—one that’s focused on chasing users rather than guiding them.
When that happens, churn becomes a lagging indicator instead of a preventable outcome.
That’s why Sustained Adoption is one of the Three Pillars I focus on when building scalable Customer Success frameworks.
What Drives Sustained Adoption?
✅ Success Leading Indicators – These are milestone-based customer objectives aligned with what the customer needs to accomplish to realize value. These aren’t generic usage metrics; they’re defined based on the customer’s goals.
✅ Adoption Milestones – Once leading indicators are identified, they’re mapped into the customer journey—starting during onboarding and tracked continuously. These milestones are the checkpoints that guide proactive engagement.
✅ AI-Enhanced Insights – AI helps scale this process. It doesn’t just monitor behavior—it identifies patterns and actions that correlate with long-term success. These insights inform milestone development, automate outreach, and help predict risks early.
The key to identifying your success leading indicators? Analyze what your top-performing customers are actually doing—what features they activate, what workflows they complete, and what pages they return to most often.
If your platform serves multiple industries or company sizes, segment by vertical and customer profile. You’ll often find consistent behavioral themes across segments. These patterns become the foundation for your adoption milestones.
When done right, Sustained Adoption ensures that value realization continues long after onboarding—setting the stage for retention, expansion, and advocacy.

In the next post, I’ll walk through how I’ve helped companies extract success indicators from real behavior and translate them into milestone-driven onboarding frameworks that accelerate adoption.
